Work

At Steven, I was tasked with maturing the product and its processes. This involved creating a scalable design system in Figma, establishing a robust user research pipeline, and designing features that expanded the app’s value. Key initiatives included the launch of Steven’s own Mastercard, complete with Apple and Google Pay integration, and the development of tailored offers that increased revenue and positioned the company for acquisition.

Where I started

When I joined Steven in September 2021, the company had 11 employees—6 of us based in Sweden—and had been operating since 2019. With 90,000 registered users, 15,000 monthly active users, and strong investor backing, Steven was gearing up for its next big play: releasing its own Mastercard, a key project intended to propel the app further.

The previous designer had done an excellent job as a designer in a fast-paced startup environment, but my role was to bring maturity to the company's approach by introducing better processes, planning, and discovery practices.

At the time, the company was halfway through the Mastercard project. I joined the team to support the completion of this work while also beginning to lay the groundwork for scalable design tools, research, and processes that would empower the team to move faster and deliver greater impact.

Building tools

One of my first tasks at Steven was to build a design system from scratch, setting the foundation for fast and scalable design work. Although the team had recently transitioned from Sketch to Figma, the imported files lacked the structure needed for efficient workflows. To address this, I started by screenshotting the app screen by screen, carefully replicating each element in Figma to create components based on their actual sizes. From this, I built a system using Atomic Design principles, focusing on atoms, molecules, and organisms as the foundation.

I worked closely with the development team to ensure alignment. Through workshops, we established shared standards, such as transitioning from hex codes to color variables and adopting typography rules that mapped directly to the product. I also introduced an 8pt grid system, implementing it iteratively to help developers adopt it naturally over time.

To maximize efficiency, I created a dedicated “Views” page within the design system, which showcased the latest released versions of every app screen. These reusable views became a powerful tool for quickly iterating on features, allowing me to start with something 60% complete and focus on refining the details. This approach significantly sped up my ability to deliver updates, from improving expense-sharing features to preparing for the Apple Pay project.

Once the design system was complete, I presented it to the entire team, ensuring everyone—from the CEO to developers—could access and leverage it. Developers and I aligned on every component, fostering a shared understanding of how the system worked and how it would integrate into their workflows.

The design system became an essential tool for Steven, enabling rapid iteration, reducing inconsistencies across platforms, and providing a solid foundation for the company's growth. It allowed the team to move quickly without sacrificing clarity or quality—an invaluable asset in a fast-paced startup environment.

Understanding our users

Steven was built on a strong premise: helping people split costs easily. But to grow the app strategically, we needed to move beyond assumptions and deepen our understanding of why users relied on Steven and what drove their behaviors. With limited bandwidth and resources, everything we choose to do is a bet from a business perspective. The better we can understand our users and their motivations, the better bets we can make.

As a small startup, we had limited resources for research. Instead of outsourcing participant recruitment, I developed a process that leveraged our existing customer support system. By creating clear conditions for recruitment and training the team to invite participants, I established a continuous pipeline of users willing to share their experiences. From there, I created a GDPR-compliant research database in Notion to manage insights and ensure raw data was handled responsibly.

With this pipeline in place, I turned to foundational research. I conducted video interviews to uncover the motivations, pain points, and behaviors of our users. A recurring theme emerged: users relied on Steven to “keep track” of shared finances, a sentiment that resonated across nearly all interviews. This insight was key to understanding Steven's role as a source of financial clarity and control in people's lives.

To ensure research had a broader impact, I invited team members from all disciplines—CEOs, engineers, and more—to observe interviews. This approach fostered empathy and aligned the team around the idea that we were building products for people, not abstract “users.”

The insights from these interviews informed personas that became a cornerstone of our product development process. By grounding our decisions in real user needs and behaviors, we were able to validate assumptions, discard outdated ideas, and chart a clearer direction for Steven's evolution. These personas didn't just help us talk about users—they helped us design for people.

Key projects

Over the years at Steven, I was a part of several key projects that defined the app’s evolution, tackled user pain points, and addressed strategic growth opportunities.

Improving core functionality

Steven’s Open Banking integration was a powerful tool for users, but feedback from customer support highlighted areas for improvement. I introduced features like showing already-shared expenses, reducing confusion and enhancing clarity. These updates reflected Steven’s ongoing commitment to solving real user problems and maintaining its reputation for usability.

Releasing the Steven Mastercard with Apple Pay

The Steven Mastercard project was a major milestone, integrating seamless payment capabilities with instant expense sharing. I led the design delivery for Apple’s rigorous lab certification process, ensuring compliance and an exceptional user experience. This project set a high standard for design and technical execution in a small team environment.

Monetization testing

In response to shifting economic priorities, we explored several ways to enhance Steven’s premium offering. One such experiment involved limiting free expense additions—a lesson in how critical it is to protect core functionality. We also partnered with Minna Technologies to integrate subscription management, broadening the app’s appeal as a “keeping track” platform. I also gave Steven Premium its own distinct graphical style and updated all premium touchpoints.

Implementing tailored offers

Analyzing user expense-sharing data revealed opportunities to provide relevant, non-intrusive offers. I collaborated with marketing and engineering to design a seamless integration of these offers, balancing monetization goals with user experience. Premium users could opt out entirely, maintaining a top-tier experience. To support advertising partners, I created a Figma template to streamline asset testing and ensure high-quality visuals.

Outcomes

  1. #1 in the App Store twice

    Steven topped the Finance category in the App Store, a testament to delivering an experience users loved.

  2. 450,000 registered users and 70,000 monthly active users

    During my time there, we quadrupled the user base only through virality.

  3. Consistently high user satisfaction

    Maintained a 4.5-star rating on the App Store and a 4.8/5 customer satisfaction score in support.

  4. Mastercard and Apple/Google Pay release

    Successfully delivered Steven's own Mastercard, along with seamless Apple Pay and Google Pay integration.
